Getting the founder out of sales is one of the biggest moves a growing business makes. Done too early, it costs a salary and a year. Done right, it is how the business stops depending on you.

Hire your first salesperson when the sale is repeatable without you: you know who buys, why they buy and what they pay, you can write down how you close them, and you have more qualified demand than you can handle. If you cannot explain your sales process on paper yet, a new hire will be guessing, and you will be paying for it.
If any of these are true, fix them first. Each one makes a new salesperson slower, more expensive or more likely to fail.
This is the same order we follow in the Lean Sales Team Buildout™, scaled down to a first hire.
Look at your revenue goal, how much of sales still runs through you, your pipeline and where admin work is eating selling time.
Work backward from the revenue goal to the role you actually need, with a scorecard, a comp plan and the numbers that define success.
Write the sales process, playbook and qualification criteria, and set up onboarding before the person starts.
Hire, onboard and coach on real deals, with a weekly rhythm, until the process runs without you in every conversation.
The salary is the visible part. The full cost includes recruiting time, the months it takes a new rep to ramp, your time managing and coaching them, tools and commission. A bad hire costs all of that and the deals they lost while you found out.
It also helps to know where a rep’s time goes. Salesforce’s State of Sales research found reps spend only about 28% of their week actually selling. If the job you are hiring for is mostly admin, use AI and automation to take that work off the role first, and you may need fewer, better people.
Under $1M in revenue, you are usually better off making the sale repeatable first. Between $1M and $20M, the Buildout is designed for exactly this.
Mentorship or advisory to build your revenue plan and work it every week, with a small crew doing the same. Team members can join too.
Hands-on, 90 days: we design the team, install the sales operating system, and help you hire and coach the right people so sales run without you.
Michelle joins your leadership team to own product-market fit, marketing, sales and repeat business, and leads the go-to-market engine herself.
It depends on where the bottleneck is. If you have more qualified conversations than you can take, hire someone who can run and close the sale. If the problem is not enough conversations, fix lead generation and follow-up first, often with tools and AI, before you hire anyone.
Write down what you do when you sell, make it repeatable, then hand it off in stages while you coach. The founder transition is a planned part of the Lean Sales Team Buildout™, not something left to chance.
The Lean Sales Team Buildout™ installs the sales system in 90 days: diagnose, design, build the operating system and install it with your team. Recruiting can be added separately.
There is no single number, but the Lean Sales Team Buildout™ is built for companies with $1M to $20M in annual revenue. Below that, most owners get more from making their own sale repeatable first.
Yes. Talent search and placement is available as an add-on to the Buildout, priced by role. We also build the hiring framework and scorecards so you can hire well on your own.
